Before anything else, I sit down with people individually to understand the team and the fracture beneath it: who has checked out, who has retreated to their home office, where trust broke, and what really happened. I listen far more than I talk.

Then I name it openly. I lead with candor about the uncertainty everyone is feeling and the real issues no one has said out loud, so people can stop guessing and start dealing with what is actually there.
